AI is sold on top: an add-on, a tier, a quota of “AI words”, and often you cannot bring your own model at all. It's hard to give an LLM proper context. Managing your own prompts is the exception, not the rule. You can export a TMX, but your workflows, settings and integrations stay behind. Features and fixes come on the vendor's schedule, not yours.
Lock-in and misalignment cause “shadow localization”. The teams with content to translate would prefer to get enterprise translation, but too much friction pushes them away.
